For agency owners and heads of delivery

Your company brain has a name, a commute and two weeks off in August.

The AI agencies are adding now drafts the weekly report, runs on boarding, and catches the client who's gone quiet. All of it runs on a written record of how your agency works, and yours lives in a few people's heads. BLKbird gets it out of their heads and your files, and into something your team and your AI can work from.

01 / Monday

What AI-ready looks like on a Monday

8:40a.m.

Your biggest client's weekly report is drafted from live numbers, in their voice. Your account lead reads it over coffee and hits send.

10:15a.m.

The client who signed Friday already has a kickoff agenda, an access checklist and a first-month plan waiting.

2:30p.m.

A client's gone quiet for two weeks. Your AI notices, and a check-in is drafted before anyone's worried.

None of it flies without a brain. Right now, yours is out of office.

02 / The symptoms

You'll recognize at least three of these

  • 01Your AI writes like an intern who skipped onboarding.
  • 02Everyone on the team uses AI. Nobody uses it the same way.
  • 03Every account lead has their own AI setup with their own client notes. When one leaves, so does the setup.
  • 04You ask it who approves final creative for your biggest client, and it names someone who left in March.
  • 05Someone built an agent in Notion. It works great, for one client.
  • 06Onboarding exists in three versions, one per account director.
  • 07Sales sold it. Delivery heard about it at kickoff.
  • 08Your best account director is your most expensive search bar.
  • 09A client asked how you use AI on their account, and the answer started with "So, um."
03 / The cost

What it costs you

When your company brain is a person, you pay for it in three ways.

Clients.

Your AI fills the gaps with average, and clients can tell. They want to know how you use AI on their work, and they still hold you to every word.

89% hold the agency fully accountable even when AI is used. 82% want to know how it's used. Source: Agency Edge 2026, Agency Management Institute and Audience Audit, 400 client-side decision-makers.

Capacity.

Every new client means another hire, because the answers live with the same three people. They spend the week answering questions instead of growing accounts.

Margin.

Someone said yes to one small extra back in the spring. It's been free every month since. The rule about extras lives in one head, so nobody else can enforce it, and your AI won't either. Only 29% of clients want lower fees, so nobody asked for that discount.

04 / The fix

AI-ready: what goes in the brain

Client memory.

What each client cares about, who signs off, what went wrong last time, and how they sound.

How work moves.

Briefs, onboarding, reporting: the steps, the rules and what good looks like.

The paperwork that piles up.

Purchase orders, change orders, invoice updates, renewals. It pulls your account leads away from clients, so it waits until Friday and becomes Monday's fire.

What's included and what's extra.

Every retainer, in writing, where sales and delivery both look.

Which calls stay human.

Strategy, final creative, and anything a client will hold you to.

Your agency's best thinking already exists. Once it's in the brain, every account gets it, and you finally get to be the agency you've been pitching.

05 / The method

How it works

Three steps. You give us access and a few hours. We do the rest.

01

The Answer Audit

We pick one of your clients and go through everything you've got on them. We ask the AI your team already uses, even if that's everyone's own ChatGPT, 20 questions your team asks every week, and grade the answers against leadership's. Then we build that client's brain, ask again, and show you both scores side by side. You keep the client file, a map of where everything lives and what's out of date, and the three places to start.

02

The Build

We map what exists, get leadership to pick the real version of anything that has three, interview the people who know, and write what your team and your AI work from. It's organized so whatever tools you use now, or move to next, can read it. Every Build includes a plain-English page for each client explaining how AI is used on their account.

03

Keep it current

Every month, we're the managing editor of your company brain. New clients get their own memory file in their first month. Decisions, changes and departures go in as they happen. We re-run the score so you can watch it climb. The result: an agency that gets sharper every month it runs.

06 / The ask

What your people do

We start with what you've got: the folders, the templates, the recordings, the deck from three rebrands ago. We figure out what's still true, then ask your people only about what's missing. Usually that's an hour or two each.

Your people already know how this works. Nobody's had a free week to write it down. We're that week.

07 / The payoff

Your agency's best-kept secrets, working full time.

More clients, same team, and work that still sounds like you.

  • Room for more clients without hiring for every one.
  • Paid for the extras you used to give away.
  • Your senior people back on the work that wins and grows accounts.
  • AI output that sounds like you and knows each client.
  • A real answer, on paper, when a client asks how you use AI on their work.
  • New hires useful in weeks, because the answers live somewhere besides one person.
  • An agency a buyer pays more for, because its brain doesn't clock out at 6 p.m.

Works where you already work

Notion, Confluence, Google Docs, a dedicated AI platform, or a folder of text files. Plenty of tools can hold a company brain. We're the ones who fill it.

08 / The origin

Built by someone who's been the search bar

BLKbird was started by Kelly Berdine, who spent 20-plus years in client services and delivery leadership across agencies, IBM, Turner Sports and Penske Media (Rolling Stone, Billboard, SXSW and twenty-odd other properties). Along the way she grew key retainer accounts 48%, raised client retention 20% and NPS 30%, and cut project tracking overhead 40%. She's been the person everyone asked. BLKbird exists so your agency doesn't need one.

Blackbirds dig up what's under the leaves and plant it where it'll grow. Same job, different leaves.

Give your agency a brain that never takes August off.
